I was fighting a guy with two swords and there was no stance indicator. With two swords, it was impossible to read the stance to know how to defend. Did I miss something

That's how assassin classes are, you will only see the indicator when they attack because they can't hold their block like the other classes can.

Also note that the Nobushi has the Hidden Stance ability to disguise where her attacks will come from

To add to it, it has the drawback that you constantly have to reactivate the guard direction to block.

you just have to remember the position he can't switch the direction without the symbol being there for one second.
